ROI-Focused AI Transformation at a Major Bank

When a major Australian financial institution engaged Gains5 to develop their AI strategy, the brief was straightforward: identify where AI could create the most value, and build a business case robust enough to secure board-level investment.

The Challenge

The institution had significant data assets but lacked the strategic clarity to prioritise AI initiatives across competing business units. Each division had its own wish list; none had a credible ROI model. The risk function was concerned about model governance. The board wanted to move fast but not recklessly.

Our Approach: Discovery Before Prescription

Gains5 ran a structured six-week discovery process across four business units. Rather than arriving with pre-packaged solutions, we conducted deep-dive workshops to understand operational pain points, data availability, and the organisation’s existing technology capabilities.

The result: 23 candidate AI use cases, prioritised by a weighted scoring model across ROI potential, data readiness, implementation complexity, and strategic alignment.

The 18-Month Roadmap

The final roadmap identified three high-priority initiatives for immediate implementation, six medium-term opportunities, and a longer-horizon capability building program. NPV analysis across the priority initiatives projected $2.1M in operational savings over the 18-month period, with an ROI range of 686 to 980% depending on adoption rates.

Outcomes

Board approval was secured within six weeks of presenting the roadmap. The first AI pilot, an intelligent document processing solution for the operations team, was in production within ten weeks of kickoff, delivering a 34% reduction in manual processing time in its first month.
